Fractional Operations Consulting

Your team is building.
Nobody built the systems.

I work with small teams to find the gap between how their operations are described and how they actually run — then build the documentation, automation, and workflows that close it. Fixed scope, fixed price, no retainer creep.

Who has the keys?

Almost every small team can grant access. Very few own taking it back. Credentials end up on personal keychains, shared logins outlive the people who made them, and departed contractors keep working access for months after their last day.

It's rarely negligence. Granting access is somebody's job — it's on the onboarding checklist, and until it's done, someone can't work. Revoking it blocks nothing and nobody is waiting on it, so it quietly becomes nobody's job at all. The asymmetry is structural, which is why it shows up in well-run organizations too.

In one week I inventory every system and every key, map who owns what, and write the runbook for taking it back.

It's also the fastest read on everything else. If nobody can tell me who has access, I already know what the documentation looks like — and we'll both know whether the rest of this page is worth your time.

What I do

Diagnose the gap.
Build the infrastructure.

01
Operations Audit & Roadmap

The flagship engagement. I assess your current operational state — what's documented, what's in people's heads, where the stated process diverges from what's actually happening — and deliver a clear prioritized roadmap for fixing it. Most engagements start here.

Deliverable: Ops audit report + 90-day priority roadmap
02
Operational Systems Build

The documentation, workflows, and automation that close the gaps an audit finds. I start with how your business actually runs and choose tools last — which means the system fits the work instead of the work bending to the tool, and your team can run it after I leave.

Deliverable: Working system + documentation + training walkthrough
03
Onboarding & Exit Infrastructure

The build that follows the audit, covering both ends of the lifecycle. Structured checklists, knowledge base, automated touchpoints, and documentation that actually transfers knowledge on the way in — plus a defined exit path so access, files, and accounts come back on the way out instead of walking off with whoever left.

Deliverable: Full onboarding system + knowledge base + exit checklist
04
QA System Design

For product teams shipping without a QA foundation. Bug lifecycle system, test coverage framework, regression tracking, and defect documentation that reduces repeat issues and release anxiety.

Deliverable: QA system + bug tracking workflow
05
Adversarial UX Review

Outside critical review of your product before launch or major release. Not bug-hunting — product judgment review. I surface the UX, friction, and decision-flow failures your team has stopped seeing because they've been looking at it too long. Per-review pricing, fast turnaround.

Deliverable: Written review + prioritized findings document

If you have an operational problem that doesn't map cleanly to the services above, send me a paragraph about it. If I can help, I'll quote a fixed scope. If I can't, I'll tell you who can.

Years building ops infrastructure across startups, nonprofits, and product teams
End-to-end
QA strategy ownership at a healthtech startup — from intake through verification, across all feature releases

I've spent my career as the person who walks into operational chaos and builds the systems that make everything else possible.

At a healthtech startup, I designed and implemented end-to-end product operations infrastructure — CRM, QA databases, defect-tracking workflows — used across teams. I owned QA strategy across all feature releases and acted as the final quality gate before deployment.

At a nonprofit analytics platform, I contributed UX design work for data-heavy applications focused on automated reporting and data interpretability for non-technical users.

I don't just consult. I build things that work after I leave.

01
Discovery Call

30 minutes. I ask about your current state, pain points, and what you actually need. We scope the project together and I send a proposal within 48 hours.

02
Audit & Plan

I assess your existing systems, talk to anyone relevant on your team, and map exactly what needs to be built, in what order, and why.

03
Build

I build your systems. You get updates at defined milestones. No disappearing for weeks. No scope creep without conversation.

04
